The Invisible Grid: Why Data Is Becoming Utilities' Most Critical Infrastructure

Over the past decade, utilities have made tremendous progress in modernizing the electric grid. They have invested in smarter substations, connected field devices, advanced metering, edge computing, cloud platforms, and increasingly, AI-driven capabilities. Collectively, these investments are creating a grid that is more connected, more intelligent, and more responsive than ever before.

Yet, in conversations with utility executives, I've noticed something interesting. The discussion is no longer centered on whether we can collect more data. Instead, the questions have become much more fundamental.

  • Can we trust the data?

  • Why are different systems presenting different versions of the same asset?

  • How do we ensure AI recommendations reflect what is actually happening on the grid?

To me, these are all symptoms of a much larger shift. We're no longer just modernizing physical infrastructure.

We're building an invisible layer of infrastructure that increasingly determines how the visible grid performs.

A New Kind of Infrastructure

For more than a century, utilities have relied on physical infrastructure to deliver safe and reliable electricity. Transmission lines, substations, transformers, and control centers have rightly been viewed as the backbone of the electric system.

Today, however, another form of infrastructure is quietly becoming just as critical.

  • It doesn't transmit power.

  • It doesn't regulate voltage.

  • It doesn't isolate faults.

Yet it influences every one of those activities.

That infrastructure is data.

Not simply because utilities generate more of it than ever before, but because operational decisions are becoming increasingly dependent on it. In many ways, data is evolving from an enterprise asset into operational infrastructure.

Every Digital Capability Depends on It

Over the past year, I have written about edge computing, decision intelligence, governance, digital twins, and AI in utility operations. Although each represents a different aspect of grid modernization, they all share a common dependency. None of them work without trusted data.

  • An edge platform is only as effective as the information flowing through it.

  • A digital twin is only valuable if it accurately reflects the physical asset.

  • AI can only produce reliable recommendations when it is grounded in complete and trusted operational context.

The more we digitize the grid, the more data becomes the common thread connecting every operational capability.

When Data Becomes Part of Grid Operations

Traditionally, data quality was often viewed as an IT concern.

  • Incorrect asset records created reporting issues.

  • Duplicate information complicated planning.

  • Delayed updates affected analytics.

Those challenges still exist, but the consequences are changing. As utilities increasingly rely on digital capabilities to support operational decisions, poor data quality begins to affect much more than reports.

  • It can influence maintenance priorities.

  • It can affect restoration planning.

  • It can reduce confidence in digital twins.

  • It can weaken AI recommendations.

Eventually, it can slow decision-making at precisely the moment utilities need greater speed and confidence. The issue is no longer whether the data is technically correct. The issue is whether the business is confident enough to operate the grid using it.

Data Governance Needs a New Purpose

For many organizations, data governance has traditionally focused on standards, ownership, and compliance. Those disciplines remain essential but I believe utilities now need to expand the conversation.

Data governance should no longer exist simply to improve data quality. It should exist to improve operational confidence. That means asking different questions.

  • Can operators trust the information in front of them?

  • Can planners confidently model future scenarios?

  • Can AI explain how it reached a recommendation?

  • Can a digital twin be relied upon during a major storm event?

These are no longer technology questions, but operational questions.

The Invisible Grid Will Define the Visible One

Every major transformation eventually reaches an inflection point. For utilities, I believe we're approaching one now. For decades, competitive advantage was created by building and maintaining world-class physical infrastructure.

Tomorrow, it will increasingly come from how effectively utilities manage the invisible infrastructure supporting it. The organizations that succeed won't simply have more sensors, more analytics, or more AI. They will have an operational data ecosystem that enables people to make faster, better, and more confident decisions.

Physical infrastructure will always remain the foundation of the electric grid, but as utilities continue their digital transformation, another foundation is quietly taking shape.

  • Connected

  • Continuously evolving

The utilities that recognize data as critical operational infrastructure—not simply an IT asset—will be the ones best positioned to unlock the full value of AI, digital twins, intelligent operations, and whatever comes next. The future of the grid won't be defined only by the infrastructure we can see, It will also be defined by the infrastructure we cannot - "The Invisible Grid"
